Stress Testing Your Commerce Stack: Why July Matters More Than November
E-commerce sales reached record levels this summer. Prime Day sales exceeded $26 billion in consumer spending, a 9 percent jump over last year, nearly matching the $32 billion shoppers spent during Black Friday and Cyber Monday (BFCM) in 2025.
This points to a holiday shopping season that will be the biggest on record. For operations and technology leaders at commerce companies, this summer serves as a live stress test of whether their systems are ready for what’s ahead. In fact, peak shopping season has started earlier and earlier the last few years, shrinking the runway to catch problems. The time to act is now.
Retail Systems Are Under Constant Pressure. Peak Season Just Makes It Visible.
I speak with leaders at leading commerce companies daily. The conversation is almost always the same: How can we modernize operations without introducing more risk? Teams are connecting systems, eliminating manual workflows, and increasingly introducing AI across their commerce operation, including inventory forecasting, order management, fulfillment, and customer service. Those investments can deliver real value, but only if they're built on reliable, connected systems.
Retailers aren't just being asked to modernize operations. They're being asked to ensure those investments deliver measurable business value. That requires reliable systems that can scale under pressure.
Fragmented systems, siloed data, and brittle integrations are hard enough to manage at normal volume. Peak season simply exposes those weaknesses. As retailers continue adopting AI and automation, getting that operational foundation right becomes even more important.
What Last November Revealed
We saw this play out firsthand during BFCM 2025. Across our customer base, order volume spiked 66 percent over the four-day Black Friday and Cyber Monday weekend compared to the prior week. That kind of surge doesn't just test your storefront — it tests every integration connecting your commerce stack. The retailers who absorbed that volume without incident had built their systems to handle it. The ones who hadn't found out in the worst possible way.
Commerce teams need to do a thorough post-mortem on what happened during this summer’s major retail events because the operational issues that surfaced are far easier to fix now than in November and December. We are already working with our retail customers to identify bottlenecks and inefficiencies in their data flow so they will be better positioned when holiday demand arrives.
Three Areas to Stress Test and the Questions Commerce and IT Teams Need to Ask
There are three operational areas where cracks tend to appear first under peak load. For each one, the goal isn't just to identify the problem, it's to pressure-test your readiness before this year’s holiday blitz.
- Order fulfillment to post-purchase. Every order sets off a chain reaction: storefront to fulfillment to post-purchase engagement. This must happen cleanly, thousands of times an hour. At normal volume, manual steps in that flow feel manageable. At peak, they become the thing that drops orders. For brands selling across their own storefront and Amazon simultaneously, that means order data flowing without human intervention. Remember, a misrouted order doesn’t just delay a shipment, it triggers a customer service ticket and a possible cancellation, and risks damaging a customer relationship. Ask your team: Where does a human still have to touch an order to keep it moving? If an API call to your 3PL times out, does your integration retry automatically? Who gets alerted when order flow stalls at 2 a.m. on Cyber Monday, and how fast can they act?
- Inventory accuracy. When inventory data lives across siloed systems, discrepancies accumulate quietly at normal volume and loudly under load. Operators are balancing stores, owned digital properties, and marketplace channels, inventory availability, ship-from-store, and BOPIS, and more. All of this can only work when every channel shares a real-time view of stock. Even a short lag between systems that felt invisible day-to-day becomes an oversell that you can’t walk back. Ask your team: How quickly does an inventory change in one system propagate across all the others? If a product sells out at 11 p.m. on Black Friday, do your systems know within seconds or within hours? Does your AI forecasting tool have a unified, real-time view, or is it making decisions on stale data?
- AI governance and cost controls. As teams spin up AI-powered workflows independently across merchandising, customer service, and fulfillment, spend can escalate quickly with no clear owner. And, ungoverned AI introduces operational risk beyond cost. When workflows rely on fragmented data, consequential decisions get made on incomplete information: a pricing model blind to real-time inventory, a customer service bot contradicting the latest return policies, a fulfillment algorithm optimizing for speed without supplier visibility. The most resilient teams we see aren't the ones using the most AI. They operate on a principle of least agency, which means being deliberate about what AI controls and what AI hands off to faster, cheaper, and more reliable deterministic tools. That balance reduces latency and cost, while increasing accuracy and reliability. Governance isn't just about controlling spend; it's about ensuring the AI workflows driving critical decisions are working from a shared, trustworthy foundation. Ask your team: do we have visibility into what every AI workflow is consuming, and at what cost?
Readiness Isn't Seasonal
It's not luck which retailers perform best during peak season. It's the ones who built their operational foundation before the pressure arrived, those who reviewed their integration strategy, load-tested their systems, and asked the hard questions in July rather than November.
The Q4 freeze is coming, and the window for that work is quickly closing. But peak is no longer just a calendar event. A viral moment, a surprise influencer drop, or a competitor flash sale can trigger order volume on an ordinary Tuesday that rivals a tentpole event. The retailers who treat readiness as a continuous operating standard are the ones whose teams can say, when the next spike hits: “We’ve got it handled.”
